Cold-fermented dough went slack and won't hold shape

The short answer
The ferment ran past what your flour can carry and enzymes have cut the gluten. Chill the dough hard, re-ball it gently to rebuild tension, rest 40 minutes, and bake it thinner — then match flour strength and yeast dose to the length of the ferment.
What you're seeing
You put away six tight, domed balls three days ago. Today they have spread into flat discs that reach the corners of the container, and lifting one takes a scraper because it flows rather than lifts. On the bench it keeps spreading under its own weight, and when you press it out the middle thins towards a hole before the rim has moved. It is tacky in a way flour does not fix, and it smells sharp — vinegar and wine rather than bread. This is not a dough that needs more time; it is a dough that has had too much.
The short answer
Time and enzymes have gone past what your flour can carry, and the gluten network has been cut rather than stretched. Get the dough cold again so it is firm enough to handle, re-ball it gently to re-tension what is left, and give it a short 40-minute rest before stretching thin. Then fix the real cause: a flour or a yeast dose never sized for the ferment you asked of it.
Why it happens
Enzymes keep cutting after the yeast has finished
Flour arrives with its own proteolytic enzymes, and fermentation adds acidity that makes them more active. Where kneading builds the gluten network, proteases quietly take it apart, snipping long glutenin chains into shorter pieces. For the first day this is useful — a little proteolysis is exactly what turns a tight, elastic ball into a soft, extensible one that opens by hand.
Past that point the same process is pure loss. Cold slows it — at 4 °C (39 °F) it runs at a fraction of its room-temperature rate — but it never stops, and over 72 hours the damage adds up. Chain length is what lets a disc carry its own weight, and sourdough runs the clock faster still, because a mature levain is more acidic and acidity is what wakes the proteases up. This is the trade at the heart of every cold ferment: flavour and extensibility on one side, structure on the other.
The flour was never built for the ferment you gave it
Flour strength is measured as a W value, and it is the single number that tells you how many hours a dough will survive. Caputo's red-bag Pizzeria sits at W260–280 and around 12.5% protein — a superb flour for 8–24 hours, and one that is already loosening at 48. The blue-bag Chef's flour is the long-ferment version at W300–320 and around 13%, comfortable across 24–72 hours; King Arthur Bread Flour at about 12.7% protein behaves much the same way. Too much yeast, in a fridge that is not as cold as you think
The dose is the other half. A ball does not reach fridge temperature the moment the door closes — 250 g takes two to three hours to cool through, and a 2 kg bulk mass six or more. Yeast works at close to full speed for that whole descent, so a dough meant to sleep spends its first evening fermenting hard. Add a fridge shelf running at 7 °C (45 °F) rather than 4 °C (39 °F) and it never really slows down.
A dose sized for 24 hours — say 0.3% instant yeast on flour weight — will blow through a 72-hour schedule long before you open the door. Long ferments want 0.1–0.15%, and the dough should look barely changed on day two. If yours had domed and collapsed by then, you were watching an over-proof in slow motion.
The warm-up finished the job
Two hours on the counter is right for a healthy ball. For a dough already at its limit, room temperature runs the enzymes several times faster than the fridge did, so the last 90 minutes on the bench can cost more than the previous 12 hours in the cold.
Fix it now
- Put it back in the fridge for 30 minutes. You are not proofing it — you are stiffening it enough to shape it.
- Work on a lightly floured bench with a scraper. Do not pour flour over the top — slack dough absorbs it and turns into a sticky, over-floured mess.
- Re-ball it, gently. Fold the four edges into the centre, flip it seam-side down, and drag it towards you two or three times under a cupped hand. Stop there — you cannot re-knead cut gluten back together, and working it further only shortens the chains.
- Rest 40 minutes, covered, at room temperature — not two hours. You want just enough relaxation to open the disc and no more.
- Stretch on semolina and load fast. A slack disc glues itself to the peel in under a minute, so dress it in 30–45 seconds and launch — if it has already gripped, that is a peel problem.
- Bake it thin and hot, and accept a flatter rim — a weakened dough gives you no oven spring but a perfectly good crisp thin crust. A sourdough pepperoni is a forgiving way to spend it. If it will not hold any shape at all, oil a tray instead, press the dough into the corners and bake it as a pan pizza; in a tin it has nowhere to spread.
Prevent it next time
- Match the W value to the hours. W260–280 for 8–24 hours, W300–320 or a 12.7% bread flour for 24–72 — do not ask a red bag to do a blue bag's job.
- Cut the yeast as the ferment gets longer. 0.3% instant yeast for 24 hours, 0.1–0.15% for 72. Weigh it; a gram either way is the whole schedule.
- Ball before you chill, in individual containers. What sets the cooling rate is how far heat has to travel from the middle of the dough to a cold wall, and a ball has a wall close on every side where the middle of a bulk bowl does not. It reaches 4 °C (39 °F) meaningfully sooner, which trims the uncontrolled warm ferment at the front of the schedule — shallower beats merely smaller.
- Look at the dough on day two. A 72-hour ball should still be domed and only slightly grown; if it has flattened by hour 36, bake it that night.
- Stop the warm-up at 90 minutes, and stretch when the centre is around 18 °C (64 °F).
- Treat 48 hours as the default. It buys nearly all of the flavour of 72 with a wide margin of structural safety.
